The Water Heater Nobody Talks About During a Boiler Replacement
September and October are when boiler replacements happen. The first cold morning arrives, the old unit does something it's never done before, and suddenly everyone is getting quotes.
Most of those quotes cover the boiler. Some cover the boiler and the gas line and the venting. Almost none mention the water heater standing three feet away — and on a lot of Denver-area houses, that water heater is the part of the job that can actually hurt somebody.
Here's what I check before I write a number down.
What "orphaned" means
In a house built with a standard-efficiency boiler, the boiler and the gas water heater very commonly share one masonry chimney. That chimney was sized to draft the combined heat of both appliances. It works because the boiler's exhaust is doing most of the lifting — it keeps the stack hot, and hot stacks pull.
Now replace that boiler with a sealed-combustion mod-con that vents out the sidewall in PVC. The heating load leaves the chimney. The water heater is left alone on a flue far too large for its small input.
That's the orphan.
What happens next is quiet and it doesn't announce itself. Without the boiler's heat warming the stack, the water heater's flue gases stay cool. Draft never establishes. The gases condense inside the chimney — and combustion products, including carbon monoxide, can spill back into the house instead of going up.
It's worse in cold climates, which is us. And it's worse in a tight house with bath fans, a range hood, and a dryer, all of which pull the room negative.
That last part has a number on it. As little as negative 0.03 inches of water column — the kind of pressure a single room exhaust fan makes — is enough to spill flue gas off an atmospheric appliance.
The rule that decides it
There's a governing check, and it's old and simple. It's called the Seven Times Rule: the flow area of the largest common vent or stack must not exceed seven times the area of the smallest draft-hood outlet connected to it.
Run it on a typical house.
A 12×12 masonry chimney is 144 square inches of flow area. An orphaned water heater with a 4-inch flue outlet is 12.56 square inches. Seven times that is 87.9 square inches — the largest stack that water heater is allowed to be alone on.
144 is not 87.9. It isn't close. That chimney is roughly two-thirds bigger than the rule permits, and the orphan needs either a liner or its own sidewall vent before the new boiler gets commissioned.
An orphaned water heater on an old boiler chimney usually fails this check. Not sometimes. Usually.
What I look at before quoting
Every boiler swap that moves heating off a shared chimney gets the water heater's venting evaluated before the proposal goes out. That's a standing rule here, not a judgment call, because it's a carbon monoxide item and a real scope line at the same time. Finding it after the boiler is hanging on the wall is the worst possible time.
So on the walkthrough I'm looking at what else is connected to that chimney, what the water heater's flue outlet actually measures, whether the space it lives in is confined, and what the chimney's interior looks like.
That last one matters more than people expect. A non-condensing boiler that's been run below roughly 140°F for years may have already been condensing flue gas inside that chimney — meaning the masonry can be damaged before the new boiler ever shows up. On any low-temperature retrofit, the chimney gets inspected.
One more: if the vent material is the high-temperature plastic recalled from the 1987 to 1993 era — not PVC, a different product — it comes out and gets replaced with stainless. That one is non-negotiable.
The three ways out, best first
1. Eliminate the orphan. Roll domestic hot water into the new boiler with an indirect tank, and the chimney gets fully abandoned, capped and sealed. No orphan, no draft problem, one appliance to service. This is my default, and it's usually also the answer that makes the mechanical room better.
2. Give the water heater its own vent. Swap it for a power-vent, direct-vent, or condensing unit with sealed combustion and its own PVC venting. That takes it off the chimney entirely.
3. Line the chimney to the water heater alone. A correctly sized stainless or aluminum liner, sized to the water heater's input — often 3 to 4 inches — kept warm on the interior run so draft can establish. This one works, but a liner buys a modest draft improvement. Verify it actually drafts. Don't assume it.
Whichever of the three, the abandoned chimney connection gets capped and sealed. And if any atmospheric appliance stays in the room, it still needs its own combustion air — the new sealed-combustion boiler brings its own air from outside and gives the room nothing.
When you don't need to worry about this
I'd rather tell you this doesn't apply than sell you a fix you don't need.
Your water heater is already electric, tankless, power-vented or direct-vent. Then it was never on that chimney, and none of this touches your project.
Your new boiler is also chimney-vented. If the honest answer for your emitters is a well-sized conventional boiler that keeps using the flue, the chimney still has its heat source and the orphan problem never starts. That's a legitimate outcome, and I've recommended it.
You already have an indirect tank. Then domestic hot water is on the boiler, and there's nothing left standing alone.
Your water heater is on its own dedicated flue. Some houses were built that way. Worth confirming rather than assuming — two connectors going into the same brick chase is the thing to look for.
If a boiler replacement is on your fall list
This gets decided when the venting gets designed, and the venting gets designed before anything is ordered. It's far simpler to solve on paper than after the old boiler is in the driveway.
